The 9-Step Packaging Equipment Checklist I Use Before Buying a Heat Sealing Machine, Shrink Wrap System, or Strapping Machine

I've been handling packaging equipment orders for 9 years. I've personally made—and documented—12 significant mistakes, totaling roughly $23,000 in wasted budget. Now I maintain our team's checklist to prevent others from repeating my errors.

This checklist is for small and mid-size buyers who need a heat sealing machine, pouch heat sealer, shrink wrap system, or strapping setup—without buying the wrong thing twice. It works for a first production line, a replacement machine, or a new package format. There are 9 steps. Do them in order.

The 9-step checklist

1. Start with your real daily output—not your best day

Before you talk to any heat shrink machine manufacturers or shrink wrap machine suppliers, write down three numbers: average packages per day, peak packages per day, and package size range. I mean the boring average, not the week before Black Friday.

In 2017, I bought a hand held electric strapping machine because our peak week looked manageable. It wasn't. On normal weeks it was fine. On a 1,400-carton order it jammed, overheated, and added about 11 hours of manual rework. That mistake cost roughly $2,900 in labor and late-shipment credits. The machine was only $680.

Checkpoint: If your peak-to-average ratio is 2x or more, you either need a bigger machine or a backup plan. Don't size the machine for the catalog photo.

2. Match the machine type to the package, not the catalog

Packaging equipment names get used loosely. A heat sealing machine might mean a continuous band sealer, an impulse sealer, or a rotary sealer. A pouch heat sealer is not the same as a tray sealer. A box strapping machine automatic is not the same as a semi-auto strapper. And a shrink wrap system is not just a heat gun and a roll of film.

Ask one question: what is the exact package material and shape? If the supplier can't answer how their machine handles that material, that's a red flag. In September 2022, I assumed all three-side-seal pouches were basically the same. They weren't. The seal layer on the new pouches needed a different temperature and dwell time. We ran 3,000 pouches, scrapped about 1,100, and ate $1,180 in film and product loss.

Checkpoint: Get the machine's approved material list in writing—film type, pouch structure, strap width, and carton weight range.

3. Verify film, bag, and strap compatibility before you wire a deposit

This is the step most people skip. They compare machine speed and price, then discover the film they already bought doesn't run well. Heat sealing is not just heat. It's temperature, pressure, dwell time, and cooling. Shrink film has shrink force and shrink temperature. Strapping has break strength and elongation.

For seal validation, ask for test data based on ASTM F88/F88M-23 for seal strength of flexible barrier materials. For shrink film, ASTM D2732-14(2020) covers unrestrained linear thermal shrinkage. These aren't marketing specs. They're how you compare apples to apples.

Checkpoint: Send a sample of your actual film, pouch, or strap. Get a written seal or strap test result. No test, no deposit.

4. Send your actual product for a sample test—and pay for it

Here's something vendors won't tell you: the first quote is almost never the final price for an ongoing relationship. The same is true for performance. A machine that runs a supplier's demo pouch may not run your filled pouch with powder on the seal area.

I once saved $80 by skipping a paid sample test. The machine arrived, ran clean for two days, then started leaking on pouches with a little product dust in the seal zone. Fixing it required a different jaw coating, new setup, and a 3-day production delay. Net loss: about $1,600. The $80 test would have caught it.

Checkpoint: Pay for the sample test. It's cheaper than a service call and a missed shipment.

5. Check safety and compliance paperwork early

Don't wait until the machine is on your dock. Ask for the compliance file before you order. In the U.S., ANSI/PMMI B155.1-2023 is the packaging machinery safety standard. ISO 12100:2010 is the baseline for machinery risk assessment. If you're installing in the EU, CE marking under Machinery Directive 2006/42/EC applies as of January 2025; the new Machinery Regulation (EU) 2023/1230 applies from 20 January 2027. Verify current requirements before you sign.

Checkpoint: You want a risk assessment, guarding details, emergency stop layout, and lockout/tagout points. If the supplier says "it's standard," ask for the document. That's not a deal-breaker by itself. Refusing to provide it is.

6. Price the whole system, not the machine

The sticker price is maybe 60% of the real cost. Add spare parts, changeover tooling, compressed air, power requirements, floor space, training, and downtime. A cheap hand held electric strapping machine can become expensive if batteries die mid-shift and replacements take two weeks.

I learned this the hard way in Q1 2024, after the third rejection from a supplier because I hadn't sent samples. I built a total-cost sheet. It includes:

  • Machine price and freight
  • Installation and commissioning
  • Annual spare parts kit
  • Changeover time between package sizes
  • Operator training hours
  • Expected downtime per month

Checkpoint: Ask for a spare parts list with prices and lead times. If a $200 part has a 10-week lead time, that's a hidden risk.

7. Vet suppliers with reference calls and service response

When you talk to shrink wrap machine suppliers, ask for three references that run a similar package. Not just any reference—similar product, similar speed, similar shift pattern. Then ask the reference how long service took when something broke.

What most people don't realize is that "standard turnaround" often includes buffer time that vendors use to manage their production queue. It's not necessarily how long your order takes. Ask: what's the actual ship date, and what's the penalty if it slips?

Checkpoint: Call references. Email the service department at 4 p.m. on a Friday. See how long it takes to get a human.

8. Run a small trial order—even if you're buying one machine

This is where I get opinionated. Small orders shouldn't be treated as a nuisance. Today's $200 sample order might be next year's $20,000 PO. When I was starting out, the vendors who treated my small orders seriously are the ones I still use for big orders.

If you're a small buyer, ask about a trial run, a demo unit, or a short-term rental. If a supplier has a minimum order quantity, that's their right. But they should still explain the options clearly. Don't assume small means no service. Small doesn't mean unimportant—it means potential.

Checkpoint: Get the trial terms in writing: what you pay, what you test, what happens if it fails, and who pays return freight.

9. Document settings and train two operators before sign-off

The machine isn't installed until two people can run it without calling the supplier. Record the settings for each package: temperature, pressure, dwell time, cooling time, strap tension, and speed. Take photos of the correct setup. Print a one-page startup and shutdown checklist.

I once signed off on a pouch heat sealer after training one operator. He went on vacation. The backup operator changed the temperature to "make it faster," and we shipped 400 pouches with weak seals. The customer caught it. That error cost $890 in redo plus a one-week delay.

Checkpoint: Two trained operators, one laminated settings sheet, and a maintenance schedule. No exceptions.

Common mistakes and final checks

Most bad packaging equipment decisions come from three things: buying on price alone, assuming all specs mean the same thing, and not testing your actual product. I've made all three. The checklist above is what I use now.

A few final checks before you sign:

  • Don't buy a box strapping machine automatic unless you've confirmed carton weight, strap width, and arch size.
  • Don't compare a pouch heat sealer and a heat sealing machine by speed alone. Compare seal quality and changeover time.
  • Don't accept "standard lead time" without a date and a written buffer policy.
  • Don't skip spare parts. A $50 part can stop a $50,000 line.
  • Don't ignore the small-order supplier who answers every question. That's often the one who shows up later.

The checklist: specs confirmed, sample tested, compliance docs in hand, service terms in writing. In that order. If a supplier won't answer basic questions on a small order, that's your red flag. Trust me on this one—I've paid for the lesson already.
